O aplicativo vigente não atendia às necessidades reais da operação: havia fricção na atribuição de cargas, morosidade na emissão de documentos obrigatórios (MDFe, CTe, NFe e contratos) e baixa eficiência na quitação de viagens. Antes de propor qualquer solução, realizei reuniões estruturadas com o time de logística e stakeholders da operação para compreender:

O grande desafio era substituir o aplicativo vigente, incorporando funcionalidades alinhadas ao conceito de Logística 4.0, sem interromper a operação nacional.

Para estruturar o problema, conduzi um mapeamento AS IS / TO BE, identificando:

  • Funcionalidades críticas inexistentes
  • Processos manuais que geravam retrabalho
  • Dependências regulatórias (documentação fiscal)
  • Riscos operacionais

A priorização foi realizada com base em:

  • Impacto na eficiência operacional
  • Redução de tempo de ciclo
  • Risco regulatório
  • Esforço de desenvolvimento (análise de viabilidade técnica com o time)

Utilizei lógica de priorização de backlog (impacto x esforço) para definir o MVP e garantir entregas incrementais, mitigando risco de rollout em larga escala.
